The Studio Playbook.
One page of ranked decisions in your studio's own voice: what to fix, what to hold, and what each one is worth. Built with you, on your own numbers, in about two and a half hours. Below it: the conversations one studio had on the way to theirs. Name changed, everything else real.
Nine conversations. Nine calls made on real numbers.
Replayed word for word from one studio's guided start. The questions are the owner's, the numbers are live, and every conversation ends in a decision, not a report. Open any of them.
- THE RECORD
The studio, on the record
What the studio does and what it's chasing, drafted from its own website: the owner corrects rather than composes. Saved to the studio, dated, never asked twice.
- THE DATA
The 11% nobody counted
Every source checked and dated. One gap mattered: ClassPass had never been imported, 1,400 people and 7,200 classes missing from every number. The fix took five minutes.
- THE TEACHERS
Who really holds the room
Gut first: Maya, probably Leo. Then the check, against who members actually keep coming back to. Maya confirmed, around 480 members. The surprise was Dani, and the cover plan wrote itself.
- THE SCHEDULE
The class that didn't get cut
The Saturday 8am looked dead until the drill-down: a small-format class recorded against a room of thirty. The real move was Friday, where a 7am ran at 28% two hours before a 9am turning people away.
- THE MEMBERS
When people actually leave
18.5% of joiners never took a single class, and the steepest loss lands in the first month. What changed: a two-week rhythm after every first visit, not a campaign.
- THE PRICING
The raise that didn't happen
One visit earns $18.40, counted member by member across 59,000 visits. Twelve months of realized yield said hold, deliberately: the money was never in the price list.
- THE FRONT DOOR
The program the website forgot
Public pages checked against three months of the actual timetable. The fifth busiest class, 240 sessions of Pilates, wasn't on the classes page at all. The fix was an afternoon, not a project.
- THE COSTS
An honest no, then the playbook
No accounting connected means no invented costs, said plainly. Revenue gets counted instead: $1.09M, with an August spike that turns out to be a ten-day sale. The playbook lands ranked.
The playbook moment - THE RHYTHM
The two-minute Monday
Three tiers: what runs itself, one weekly ritual, and the ad-hoc habit. The Monday ask, verbatim, takes two minutes with coffee. The graduation: the owner writes their own ask.
Say the words. The looking is done for you.
Once your studio is connected, "Kula, let's get going" starts the guided build: about two and a half hours on your own numbers, in one sitting or several. Stop mid-sentence if you have to. The record lives with your studio, not with any one chat: say "let's continue" tonight or next week, on any device, and it picks up exactly where you were. Nothing is ever asked twice.
Prefer to run it as a course? The full session map›
Some people want the map before the walk. Here it is: setup, a five-session spine, a fork into the story that fits how you work, and a shared close. Each session writes into one running Ledger, the working record of what's true about your studio. To run it this way, say "Kula, let's get going" and take it one session at a time: the opening arc in one go, then your pace.
- STEP 0
Setup
Your website read, a draft of what you do and what you're optimising for: you correct rather than compose. Mostly taps, no blank boxes.
~10 min - SESSION 1
Your Ledger
Get oriented, confirm what's true, open the record everything else builds on.
~10 min - SESSION 2
Your Data
Every connected source checked and dated: a traffic-light trust verdict. The opening arc closes on one verified, dated finding from your own numbers.
~20 min
- SESSION 3
Your Anchors
Your teachers. Who really holds the room, which members cluster around them, and what would be hard to cover if an anchor stepped away: what you believe first, then what the data says.
15–20 min - SESSION 4
Your Schedule
Your timetable read from live bookings, not the printed schedule: which slots earn their place, as a heatmap you can drill into. Your first live Kula screen.
15–20 minYour first live screen - SESSION 5
Your First Experience
Who arrives, who comes back, who stays: counted on pure attendance, in people and rates. The reveal is when members leave, written down as your watch-points. Then you pick your story.
15–20 min
- SESSION 6
Your Pricing
What each visit actually earns you: sticker price against realised yield, member by member. The whole story becomes a document you can display, print, or hand to your accountant.
15–20 minHTML + PDF document - SESSION 7
Your Front Door
Your public pages checked against internal truth: every claim dated twice, fixes ranked by severity. The audit arrives as an interactive view, built for you on the spot.
15–20 minA view built for you - SESSION 8
What a Member Really Costs
The truth join: what a member costs to win, against what their visits actually earn. Counted, not modelled, and ranked into your Studio Playbook.
15–20 min - SESSION 8B
Your Pulse
The weekly whole-business pulse: the playbook turned into a standing read, run once together, then scheduled to arrive on its own.
15–20 minWork arrives unasked
- SESSION 6B
Your Week
Your Monday brief: data health, who's in a vigilance window, the week's shape. Run once together, then scheduled to arrive on its own.
15–20 minWork arrives unasked - SESSION 7B
On the Go
The asking habit, from your phone: "who's in tonight?", "did Sarah come back?", run live. Then meet your CoWorker: briefs, nudges and suggestions that come to you.
15–20 minMeet your CoWorker
- SESSION 9
Operating Forward
The whole journey read back as one story, your operating rhythm written down, and the graduation: you write your own ask, and the AI does the work. Finished a story? The other one is ready when you are.
~20 min - THE OUTPUT
Your Playbook + prompt card
The Studio Playbook (Deep) or Operator's Playbook (Operator) in your studio's own voice, plus your personal prompt card: the short asks that ran every session, ready to reuse any day.
Yours to keep
Then it's just… asking.
The playbook is a page, not a portal. The habit it leaves is the point: the questions you actually have, answered from your own bookings, payments and accounting, in plain English.
Built for people who've been burned by dashboards.
- Every number is dated. "As of yesterday, 4:32pm", never "recently".
- Gaps are named, not papered over. If a source can't provide something, that gets said, and a fragment is never presented as the whole.
- Nothing leans on stale data. The trust check flags weak sources; every later finding respects the flag, out loud.
- Your data stays yours. Each studio runs in its own isolated database. No pooling, no cross-studio anything.
